Honestly if you're coming from Borderlands 3 you're in for a treat because Gearbox actually listened to the community feedback and made a ton of meaningful changes, this isn't just BL3 with a new coat of paint — the core systems have been reworked in ways that make the game feel fresh while still keeping that Borderlands DNA, I've spent about 300 hours in BL4 now and here's my complete breakdown of everything that's new and different
New Vault Hunter Cast
The biggest obvious change is the new Vault Hunter roster, we got four completely new characters instead of the BL3 gang: C4SH (the soldier/commando type with turret and drone skills), Vex (the Siren with phasing and gravity manipulation), Rafa (the beastmaster with a cybernetic pet), and Amon (the enforcer with shield and shotgun specialties), they all play very differently from the BL3 Vault Hunters and there's no direct analog to any BL3 character so everyone feels fresh

Weapon Crafting System
This is the feature that BL3 players have been begging for and it's finally here — you can now craft weapons at workbenches scattered across the galaxy, the system uses Salvaged Parts that drop from enemies and break down from unwanted gear, you combine a blueprint (which determines the weapon type and manufacturer) with parts (barrel, stock, grip, sight, accessory) to create a custom weapon with specific element and anointment
The crafting system is gated behind the "Gunsmith's Apprentice" side quest chain and you need to level up your crafting rank by crafting and salvaging weapons, the max rank lets you craft legendary-tier weapons with a specific dedicated legendary's special effects if you've farmed that legendary at least once and scanned it into your codex, this is a game-changer for farming because eventually you can just craft the exact weapon you want instead of farming for hundreds of kills
Mayhem Mode Rework
Mayhem Mode in BL4 is significantly different from BL3, instead of having Mayhem 1-10 with random modifiers they now use a "weighted modifier" system where you can choose modifiers that give you bonuses instead of just penalties, the new system lets you stack positive modifiers like "Healing Orbs" or "Loot-Splosion" which make the game easier while reducing your Mayhem score, or negative modifiers like "Enemy DR" or "No Regen" which increase your effective Mayhem level above 11
The max standard Mayhem level is still 11 but you can push beyond it into "Over Mayhem" by stacking enough negative modifiers, Over Mayhem levels go up to 20 theoretically but the enemy health scaling becomes absurd past Mayhem 15, the new system means you can customize your difficulty to your build's strengths rather than getting screwed by bad RNG modifiers, check our Mayhem guides for more details
Vault Rifts — The New Endgame
Vault Rifts are the new endgame activity replacing the Trials from BL3, think of them as procedurally-generated dungeon runs that get harder the deeper you go, each Rift has 3-5 floors with increasing enemy density and loot quality, there are weekly rotating Vault Rifts with special modifiers and guaranteed legendary drops on floor completion
The Vault Rift system also has a leaderboard which is the first time Borderlands has had any competitive PvE content, you compete for fastest clear time and highest score on each week's featured Rift, the top 100 players get exclusive cosmetics and weapon skins, it's not a huge incentive but it gives the endgame a reason to keep optimizing your build rather than just farming the same boss for the millionth time
Skill Tree Overhaul
The skill trees in BL4 have been reworked to have more meaningful choices and fewer "just put one point here" skills, each Vault Hunter now has three trees with 3-4 action skill variants per tree, the tree layout is: 26 points to capstone (up from 25) and the extra point creates more interesting routing decisions where you have to choose between taking a capstone and getting more mid-tier skills

Quality of Life Improvements
There are so many small QoL changes in BL4 that it's hard to list them all but here are the ones that matter most: auto-pickup for eridium and cash, a proper compare tool on all items in your inventory, the option to mark items as "junk" and sell all junk at once at vending machines, a favorites system to protect items from being sold or salvaged, fast travel from anywhere on the map instead of only at fast travel stations, the ability to fast travel while in combat, dedicated loot beam colors for legendary items so you never miss an orange drop on the floor, auto-collect on the lost loot machine so you don't have to manually transfer, and a search function in the inventory screen
The lost loot machine changes are especially notable — in BL3 the lost loot machine would only hold 10 items and you had to manually collect them, in BL4 it holds 50 items and auto-deposits at the start of each session, it's one of those changes that seems minor until you realize how many legendaries you used to lose because you couldn't see them on the ground
Elemental Damage Changes
The elemental system has been rebalanced with cryo and radiation getting the biggest changes, cryo no longer deals bonus damage to armor but instead focuses on crowd control through freezing and the new shatter execute mechanic, radiation no longer spreads between enemies but now provides a stacking debuff that increases damage taken by 15% per stack which makes it a support element rather than a primary damage element
Fire still melts flesh, shock still melts shields, and corrosive still melts armor — that triangle hasn't changed — but the status effects all have more distinct identities now rather than just being "damage over time but different colors," check our elemental damage guide for the full chart with all resistances and weakness values
Coop and Social Features
Finally Borderlands has proper matchmaking, BL4 uses a server browser style system where you can search for open games by activity type (campaign, farming, rifts, arenas) and join instantly without needing to be friends with the host, there's also a "looking for group" board on Sanctuary III where you can post your build and the activity you want to run

Honestly Borderlands 4 feels like the game that BL3 should have been at launch, it takes everything that worked about BL3 — the gunplay, the movement, the skill tree depth — and fixes almost everything that didn't work, the writing is better, the endgame has actual content, and the QoL changes show that Gearbox actually plays their own game, if you were on the fence about getting BL4 because BL3 left a bad taste then I promise you this is a massive step up in every way that matters
